ROKOS is a major Kazakhstani group of companies specializing in the production and distribution of food products. The company was founded in 1996 and currently has eight branches across Kazakhstan.

In this case study, we’ll explore how the Almaty branch automated its logistics operations with Relog.

Before implementing Relog

Before implementing Relog, ROKOS planned routes manually, with operators spending a significant amount of time on this task every day. Orders came in throughout the day without a fixed schedule, so operators had to manually incorporate them into the existing plan on the fly. It was not always possible to create optimal routes, which sometimes resulted in couriers delivering orders late. This led to penalties and customer dissatisfaction.

There was also an uneven workload among drivers. In the 1C database, each retail outlet was assigned to a specific sector and automatically allocated to a particular driver. As a result, one courier could have an overloaded area while another had almost no deliveries. This led to higher fuel costs and employee overtime.

The company needed to limit fleet growth and optimize the use of its existing vehicles.

The company decided to automate route planning, and Relog was the obvious choice — a leading TMS for last-mile logistics optimization.

Implementation process

The implementation process began with reviewing business processes and preparing data in 1C for integration with Relog. The next step was customization: the Relog team developed an algorithm to generate custom loading sheets for several major retail chains. The team then moved on to training operators and drivers. During the first month, the company received support from a Relog manager. All issues were resolved promptly, and the company soon transitioned to fully independent operations.

Results of implementing Relog

Implementing Relog transformed logistics operations at ROKOS Almaty. The department’s workflow was redesigned: the department manager can now create routes within minutes, while operators process orders and loading sheets, make adjustments, and prepare delivery notes.

Driver workloads are now distributed evenly thanks to Relog’s algorithms. The Relog Driver app provides drivers with a clear list of stops and keeps the route visible throughout the workday.

New couriers receive a ready-made route, so they don’t waste time finding delivery points or use unnecessary fuel. Drivers are also less likely to be late thanks to accurate planning that takes customers’ time windows into account. With real-time tracking, operators can respond promptly to unexpected situations and send another driver to assist when needed.

The fleet was reduced by almost half. Vehicles are now utilized to their full potential and never leave the depot underloaded. The company also achieves significant fuel savings.

The head of the logistics department has all the analytics at their fingertips and can export data in a convenient format at any time to review performance results.
