Adal Сүт case study: logistics automation with Relog TMS
How Relog Helped
Adal Сүт Improve
Logistics and Enhance
Service
About the Company
Adal Сүт was founded in January 1999 and has since established itself as Kazakhstan’s No. 1 dairy cluster. The company actively develops its logistics processes and continuously works to improve its service.
The Sales and Distribution Department covers Almaty, the Almaty Region, and other regions through partners and distributors. The company delivers its products to more than 3,000 retail outlets every day.
Before Implementing Relog
Adal Сүт had a logistics management system that struggled to distribute workloads evenly, resulting in an unbalanced allocation of routes among drivers. Inefficient resource allocation increased fuel and maintenance costs. Less profitable routes were created for drivers, reducing their motivation. Drivers also frequently deviated from their routes for personal errands because there was no transparent way to track order fulfillment. In addition, the actual time spent completing orders often did not match the times reported by drivers.
The company decided to find a more flexible and powerful logistics automation system. Key requirements included the ability to build accurate routes, track order fulfillment in real time, and provide transparent reporting. After carefully evaluating the market, the company chose Relog, a leading logistics automation provider in Central Asia.
Implementation Process
Working with Relog began with an analysis of Adal Сүт’s business processes and the development of an implementation plan. The first step was integrating Relog with 1C to unify data and processes. In parallel with the technical configuration, all employees — dispatchers, drivers, and managers — received training. An important stage was the adoption of the Relog Driver app, which helped drivers navigate their routes more efficiently.
At the start of the implementation, the Relog team provided intensive support to Adal Сүт employees. For several weeks, dispatchers worked together with the Relog team to plan routes and conduct test runs. This helped quickly configure the system to meet real-world operational requirements.
At this stage, the Relog team worked closely with the client to minimize errors and issues during the initial phase of the integration. Route planning was one of the most challenging processes, as it was essential to account for every detail.
During the system implementation, we encountered some issues with the 1C–Relog integration, which took some time to resolve. Throughout the project, Yernar Aralbayev, who led the project on behalf of Adal Сүт, provided us with 100% support and assistance. Whenever we faced challenges, he took the time to understand each issue in detail and worked to find a solution on his side.
Implementation Results
After implementing Relog, Adal Сүт improved its logistics operations.
The number of inefficient routes was significantly reduced. Real-time tracking of every order was introduced, enabling the team to respond promptly to any disruptions and improve service quality. Relog also helped eliminate unjustified downtime and unauthorized trips for personal errands. Fuel overconsumption was addressed, and vehicle wear and tear was reduced.
We realized that logistics digitalization is not about implementing “a new software,” but about changing the way we work. Now everything is transparent — from route planning to the vehicle’s return to the depot.
The implementation of Relog delivered measurable results (based on the example of Almaty):
Reduction in the Number of Routes
Reduction in the Number of Delivery Drivers (Regular and Backup)
Reduction in Late Returns of Delivery Drivers from Routes
Improved Service Level
Reduced Fuel Consumption
Increase in Sales from Repeat Orders
More Even Distribution of Tonnage
This helped reduce driver turnover on less profitable routes.
Capital Expenditure Plan Adjustment
for the Acquisition of New Vehicles
Reduced Vehicle Repair Costs
